I get varying reports on the traffic. We get in around 8PM (assuming Air Canada is not late), so we might have to hustle a bit to get the last ferry at 10PM. Do we have a decent chance of making it, or should I start to think about plan B?

No its a perfect storm to make it. If the duopoly between Winjet and Ultramar wasn't so corrupt and returned to the pre Covid schedules it was possible but currently after 7PM arrival makes getting to Cozumel a 'Unicorn' connection. At 8PM arrival figure 8:20 out of customs traveling first class without bags. You are unlikely to make it to playa in time to make the last ferry at 10PM. I would get a cheap room at the Plaza across from the ADO terminal in Cancun, wander over to the nearby park and relax until morning and travel down to playa and catch the ferry.
I am diving with the Usual Suspects at 3P during that period, who are you diving with?

I vote for plan B. I avoid Cancun either way so I am no authority, but I'd allow an hour to clear I&C with bags, at least an hour with a private van service to PDC, half an hour to get onto the ferry, if everything goes well. There used to be a later ferry that saved me one night, but it's long gone.

Another thing to remember is that when an airline quotes you an arrival time, it's when they think the plane will pull up to the gate. With most of the airports I have flown into, it's at least half an hour or more to get off the plane, get my checked bag(s), and get out the door. Trying to make that 10PM ferry you will be in a screaming hurry all the way to Playa looking at your watch every ten seconds and panicking every time your ride stops in traffic, and after all that you will more than likely miss it, anyway, and then what? Start then looking for a place to spend the night? It's not the way I would want to start a vacation.

My advice: Book a room in Playa close to the ferry, have a nice relaxing dinner and maybe an adult beverage or two, get up the next morning whenever you feel like it, and make your leisurely way to Cozumel. Heavy sigh. You're on vacation.
 
How much luggage are you taking? There may not be porters that late on either side of the channel. Have your van take you to your hotel choice close to the ferry dock.
