... I'm wearing 12lbs in a 7mm in freshwater, what would be a good weight to start tinkering in a 3mm in saltwater?

Edited to add: no gear configuration change. Just the wetsuit, from a 7mm full to a 3mm full.
 
do a pool test in the 3mm, add 4-6# for saltwater, cant tell you a real number as i have no idea if one is a two piece, shorty, what size and weight you are and your other equipment bouyancy, etc.
 
Ballpark at about 10lbs. Could be a bit more or less depending upon various factors.

To figure it out precisely, you will need to do a proper weight check.
